More parcels, less margin.
Brightway delivers parcels for online retailers across Malaysia and Singapore. Volumes had grown by 22% in three years, yet operating margin had almost halved, and no two depots sorted, loaded or scheduled drivers the same way.

Several depots had been added through acquisitions and kept their original layouts, systems and shift patterns. Two pairs of depots served overlapping postcodes, and late-evening cut-offs meant vans often left half full.
The leadership team wanted savings that would still be there in two years, so any change had to be designed with the site managers who would run it.
Model the network, then the depot.
A partner-led team of six worked with Brightway's COO and all 14 site managers, with savings tracked in the monthly management accounts.

Redraw the network
A network model of 2.1 million deliveries showed three depots could be consolidated without adding a single late delivery.
- 02
Write one playbook
Site managers from the best-run depots helped us write a standard playbook for sorting, loading and driver scheduling.
- 03
Track every dollar
Each saving had an owner, a baseline and a monthly report, reviewed by the COO for two years after go-live.
